1、昂扬通信科技有限公司保安人员绩效工资考核细则1. 目的:为了保障公司正常的生产、生活和经营秩序,规范公司保安人员的管理,同时加强保安人员的工作责任心和保安制度的执行力度,调动保安人员的工作积极性,特制定本细则。2. 适用范围:公司全体保安人员3. 考核依据:昂扬公司员工手册、公司保安人员管理细则、宿舍管理办法以及相关的公司规章制度等。4. 考核指标及权重:序号 考核项目 权重 考核标准1消防安全管理 15% 见公司消防安全管理规定2车辆进出管理15%见保安人员管理细则3人员进出管理25%见保安人员管理细则4物资进出管理25见保安人员管理细则5考勤管理及信息传递等20见保安人员管理细则5考核办法

2、:5. 1绩效考核重点:作为执行层的保安人员的考核,重点在于考核其工作责任心,包括对公司的忠诚度、公司规章制度的执行力度和工作服从性。5.2薪酬结构和绩效工资基数:保安人员的薪酬实行岗位工资+加班加点工资+绩效工资+津贴福利的结构工资制度。保安人员的岗位工资定为每月800元(试用期)、1000元(转正后的普通保安员的岗位工资)、1300元(保安组长的岗位工资)三等,并按其实际出勤率计发(与公司的考勤制度同步);保安人员的绩效工资基数定为200元(含未转正的普通保安员)、300元(保安组长)二等,并按本细则实行月度考核;因在制订以上工资时,已包含保安人员平常的加班加点工资。因此,除国家规定的法定

3、节假日外,保安人员不再享受加班加点工资待遇。保安人员的其它福利待遇与公司其它正式员工相同。5.3考核周期:人力资源部按保安人员的工作标准和日工作记录实行月度考核,且于每月30号前统一汇总报批。5.4考核办法:为保障保安人员的绩效考核能有序、有效进行,保安人员的绩效考核实行关键事件法和强行排序法,考核的工具则为考核量表。实行关键事件法,即考核保安人员在执行公司保安制度的关键事件中的力度和业绩表现,如防盗、防抢、防火、防爆、防台风等,并实行一票否决制,即关键事件中不愿执行公司制度或执行不力等,除按公司的相关制度处理外,不论其当月考核结果如何,都取消其当月的绩效工资考核资格。强行排序法,即将公司保安

4、人员当月的考核结果,按分数的高低强行排序。如保安队当月的业绩被公司评为优,则保安员优、良、合格、不合格的比例分别不得超过30、60、10、0;保安组当月的业绩被公司评为良好或一般,则保安员优、良、合格的比例分别不得超过20、50、20,不合格的比例不得少于10;保安组当月的业绩被公司评为不满意,则保安员优、良、合格的比例分别不得超过10、40、30,不合格的比例不得少于20;5.5考核成绩运用:5.5.1绩效工资发放保安员的考核成绩分为优、良、合格、不合格四等。考核成绩优(90分及90分以上),则按绩效工资基数的120发放绩效工资;考核成绩良(80分至90分含80分),则按绩效工资基数的100

5、发放绩效工资;考核成绩一般(60分至80分,含60分),则不发放绩效工资;考核成绩不合格(60分以下),除取消当月的绩效工资外,还应扣其基本工资的10%以予警示。5.5.2晋升晋级和末位淘汰考核年度内,连续三次被评为优或累计5次评为优的,其岗位工资晋升一级;连续二次被评为不合格或累计4次评为不合格的,其岗位工资降低一级;连续三次被评为不合格或累计5次及以上评为不合格的,则予以劝退处理;5.5.3员工培训保安员考核当月未评上优和良好的被评为合格或不合格的,其本人总结反省的同时,保安队长和行政主管应对其进行岗位培训和纪律培训;当月被评为不合格的,人力资源部经理应与其进行绩效沟通,开展岗位分析,帮助

6、其寻找差距,以达到改进工作之目的。5.6保安队长的绩效考核则按目标管理责任状之规定实施。6.管理职责:6.11保安队长负责保安人员的日常管理,每日对公司的消防安全、人员、车辆、物资进出公司以及报刊杂志的收发等进行管理、检查、考核并留有记录,按周按月对保安人员的工作行为、工作结果进行考核、评估并上报。6.2行政主管负责对公司的消防安全、人员、车辆、物资进出公司以及报刊杂志的收发等管理工作进行监督考核并及时协调处理,同时按月对保安人员的工作行为、工作结果进行复评估并上报。6.3人力资源部主管负责收集、综合统计各部门对公司的保安管理工作的评价,并依此进行横向考核。6.4人力资源部经理负责保安考核管理
